Again, I disagree that you have to completely abandon being kind/compassionate in order to be an effective leader. I don't think his indecisiveness necessarily had to do with him being kind, but with not being experienced at leading and thinking through things. This all boils down to how you interpret Hare's death. I believe it was to give Shu resolve to not just be a good leader, but a kind one. That was her wish, and my hope is that he will eventually fulfill that. Right now he's taking it to the extreme. Other are interpreting her death as a wake up call to Shu that needs to more like Gai (perhaps more) and willing to occasionally look like a bad guy in order to get things done. But Gai is Gai and Shu is Shu. Weren't the earlier episodes focusing on how Shu needs to stop trying to be like someone else?
Shu's biggest challenge is going to be how he can be an effective leader like Gai, but in his own unique style.

While it was probably somewhat true that Shuu should not try to become Gai, but you seem to forget one thing. Originally Gai was the inconfident one and he was inspired by Shuu. So in some kind of twist of fate Gai has become what Shuu would have become and vice versa if it weren't for the Mana incident.
So I think that Shuu's change is not an imitation of Gai, but his own original way of leading.
