Esdeath helped capture Tatsumi and Lubbock, she sat back and knowingly let Lubbock be tortured, and she has stated several times her desire to torture and kill every member of Night Raid.

And she also made it clear that she doesn't care what Tatsumi thinks, Tatsumi told her his sympathies lied with the Revolution and she simply made it clear she would control him.

It'll probably take more than that to change Esdeath and have it matter

If Esdeath is to live it'd be from the personality reformation + the rest of the empire (now taken over by NR/foreign forces) judging Esdeath as getting off the hook too easy by simply dying so she'd have to live off the rest of her life 'doing good'

If 'war crimes' don't exist currently, they could be instated after coalition forces retake the Empire and she could be guilty of them or let off the hook from them

If it's just a personality change, Esdeathqt3.14 just dies because Akame has no mercy and sees an opening

If it's just the second, not dying, it's only a matter of time before Esdeath escapes and causes destruction again

Both need to happen for Esdeath to live and I do not think that's the way the author will make it happen, I could be wrong, but I think you're romanticizing Esdeath too much.

I know, she's a qt3.14 and she's a badass but I don't see it happening

If Syura is really dead, then I don't think he's coming back; from the looks of the previous chapters, it seems that his father has been disappointed in him way too many times, and so it's more of a "that's what you get, my failure of a son" kind of thing.
