Actually it'd be more like AS runs the risk of being stripped down to 12 episodes, instead of giving it its rightful 24 episodes. There is enough material, trust me

No
12 episodes will feel too rushed.
After Story won't just be about Nagisa. We're having other arcs like Sunohara/Meis and Yukine's.

24 is dragged out if they just do the After Story. But since they're doing side arcs, it's perfect.

For me, Kyoto Animation can do 24-episode serie from after story alone.
Unless they adopt only Nagisa's arc.
